How zone picking works

The building is split into zones, such as ambient shelving, the cold room and bulk pallet racking. Each picker stays in one zone and learns it well. An order's lines are split by zone, and each zone picks its part.

For example, an order for chilled juice, dry snacks and a case of bottled water needs three zones. In pick-and-pass, one tote travels from zone to zone on a conveyor or cart. In pick-and-consolidate, all three zones pick at the same time, and the parts meet at a consolidation point before packing.

When zone picking makes sense

Zones help when walking between areas is costly or when areas need different skills or equipment.

• Temperature zones, where you don't want pickers moving in and out of a cold room.
• Areas needing specific equipment, such as reach trucks for high bays.
• Secure cages for high-value items with limited access.
• Large buildings where one picker covering everything would walk too far.

Zone picking trade-offs and common mistakes

Zones reduce walking but add a hand-off. Every multi-zone order must be consolidated, and an order is only as fast as its slowest zone. If one zone is overloaded, the whole flow waits.

Common mistakes: zones sized by floor space instead of pick volume, so one zone is swamped while another is idle; no clear owner for consolidation; and slotting that splits frequently co-ordered items across zones. Balance zones by pick lines, and revisit your slotting when volumes shift.
